Compare loaded cost, not salary with retainer
The US Bureau of Labor Statistics reported a May 2025 national mean annual wage of $89,490 for the broad category “market research analysts and marketing specialists.” That is not an SEO salary benchmark; it is a transparent starting proxy readers can replace in the calculator.
BLS also reported that benefits represented 30.1% of total private-industry compensation in March 2026. If salary represents the remaining 69.9%, the comparable loaded compensation is salary divided by 0.699—not salary plus 30.1%. Recruitment, tools, training, management time and execution support sit outside that simplified compensation figure.
On the agency side, include setup projects, pass-through production, software, travel and any work the client must still supply. A $10,000 retainer and a $10,000 employee salary equivalent do not buy the same mix of roles or control.
One hire gives ownership; a team gives parallel capacity
A strong in-house lead can own prioritisation, learn the product deeply and make small decisions without a statement-of-work discussion. The role still depends on other people to write, design, develop, analyse and approve. If those people are not available, “in-house” can become one strategist maintaining a backlog.

A hybrid model needs a boundary
“Hybrid” should not mean everybody attends the same meeting. Give the internal owner authority over priorities, product context, approvals and measurement definitions. Give the agency a bounded job: technical assurance, content production, digital PR, international rollout, migration support or temporary capacity.
Write the handoff. State who owns the roadmap, who can change the site, who approves content and links, where decisions are recorded and which documents transfer at exit. Without those rules, hybrid work duplicates analysis while execution remains unowned.
